Problem

Project Background

At NovaCloud, a B2B workflow platform serving 3,200 mid-market customers, you are the program manager for the Core Engineering portfolio. Four engineering projects have been escalated as "top priority" for the same quarter: a security remediation program, a customer-requested API upgrade, cloud cost reduction work, and reliability improvements after two recent incidents. The engineering org assigned to this portfolio includes 10 engineers, 1 engineering manager, 1 product manager, 1 SRE, and shared support from Security and Finance.

Key Stakeholders

The CTO wants the security work completed before an upcoming board review. The VP of Sales is pushing for the API upgrade because two enterprise renewals worth $1.8M ARR depend on it. The CFO expects cloud costs to drop by at least 12% this quarter. The Head of Customer Success wants reliability fixes first after a 99.7% uptime month triggered customer complaints.

Constraints

You have 12 weeks, no additional headcount, and a remaining discretionary budget of $90,000 for contractors or tooling. Two senior backend engineers are already committed 30% to production support. The API upgrade depends on a vendor certification that takes 3 weeks. Security has identified 14 high-severity findings, 5 of which must be remediated before the annual SOC 2 surveillance audit in Week 10.

Complications

  1. A major customer has threatened to delay renewal unless the API upgrade is live by Week 9.
  2. Finance will freeze nonessential spend if cost savings are not visible by Week 8.
  3. One of the reliability projects requires a database migration with a 2-hour maintenance window and rollback risk.

Your Task

  1. Propose how you would prioritize the four projects and justify the trade-offs.
  2. Build a 12-week execution plan with milestones, owners, and dependency management.
  3. Define what gets done now, delayed, or descoped, and how you would communicate that.
  4. Identify the top risks and mitigation actions, including stakeholder escalation triggers.
  5. Specify the success metrics you would use to judge whether your plan worked.
