"Tell me about a specific time you had to decide whether to escalate a problem or handle it within your team. What was the issue, how did you make that call, and what happened in the end?"
This question tests judgment under pressure. Interviewers want to understand whether you can distinguish between problems that should be solved at the working level and problems that require broader visibility because of risk, timeline, customer impact, or cross-functional dependency. It also reveals whether you default to over-escalation, avoid escalation too long, or can calibrate based on stakes.
A strong answer shows that you did not treat escalation as either failure or politics. Instead, you assessed severity, ownership, blast radius, and time sensitivity; tried to resolve what you reasonably could; and escalated clearly when the team no longer had the authority, information, or bandwidth to solve it alone.
Use one concrete example with real stakes, not a hypothetical. The best answers explain your decision criteria, the alternatives you considered, the exact trigger for escalation, and the measurable business outcome — plus what you learned about escalating earlier or later next time.
